Process orders from customers

Review The Content of Orders

① Quantity: check whether the total of guest orders and the specified number match. If there is any difference, inform the guest to reconfirm.

② Unit Price: business units take the customers’ quotation to verify the unit price and amount of the order and check whether the material listed in the customers’ order is consistent with the quotation information. Verify the costs with the sample room to readjust.

③ Materials: business units find out developed sample materials for customers. Inform the purchasing department to check whether there is inventory in the warehouse or inquire about the materials that can be ordered at the customers’ request. For example, if there are problems with materials orders, we can provide similar materials for reference or ask customers to replace them with other materials. If the customer has a different name for the same material in our company, we use our name in our China shoe factory. We use the name customers get used to when staying with customers.

④Delivery Time: provide the delivery time demanded in customers’ orders. Request the purchasing department and production management department to confirm the delivery of the order according to the progress of the materials ordered and production progress. (consider when confirming delivery time: A in line with the capacity in the China shoe factory and the current production progress; B in line with the customers’ satisfaction.)

⑤Payment Methods: refer to the payment methods pre-FAX or E-MAIL as agreed. Ask for the general manager’s consent to confirm the payment method with the guest (generally L/C at sight or 100% T/T before the move)

⑥ Other information(including quality testing) and other requirements in the customer’s order. Please contact the relevant supervisor and plant manager to reconfirm.

Separation of Duties for Orders From Customers

① The group leader and the section chief track cutting dies and confirm shoes according to the production schedule and the instruction table.

② Material handlers confirm shoes materials according to the production schedule and the instruction table. When lacking materials, notify the team leader and the section chief to track it.

③ Material handlers pull the material by reference to the number of layers on the table of the number of cutting parts.

④The group leader confirms shoes and marks the numbers contrast in accordance with the production instruction form.

⑤ The cutters check whether the cutting dies are out of shape.

⑥ The cutters operate according to the cutting standards and report the abnormal situation to the group leader. They keep an eye on whether the cutting dies are out of shape.

⑦ The quality inspectors carry out a full inspection of the parts cut and pick out the defective products. The qualified products are tied according to the table of the binding quantity of components. Then packaged and labeled with the qualified labels. Signed.

⑧ The receiving clerks are responsible for transferring the material accurately to the next process unit.

Working procedure

(1) Draw up a list

①Check the production instruction form and confirm the shoes. If in doubt, ask the sales department in time.

②The cutting list must include the types of cutting dies, number control and material.

③The composition of each pair should be on the leather uppers.

④A cutting list can include different parts of the same material.

⑤The case of cutting dies replacement must be indicated on the cutting list.

(2) Distribute a list

①Distribute a list according to the production schedule and the material preparation condition.

②Note that the upper and other accessories (e.g., mid-bottom, mid-skin) are produced simultaneously. And the order issued is recorded on the instruction form.

③Distribute a list according to the operators’ technique.

④A, B materials need to be clearly indicated on the cutting list. Or provide confirmation shoes. And especially explain to the cutters and quality inspectors.

(3) Materials Requisition

① The material handlers draw up the packing list according to the production instruction form, and the shoes are confirmed.

② Refer to the color card for material requisition.

③ When picking materials in the warehouse, one needs the picking list signed by the group leader and the section chief. The picking lists for genuine leather need to be signed by the assistant manager in the China shoe factory.

④Pull the materials picked and marked them according to the number of layers on the table of the number of cutting parts. When stripping materials, pay attention to the appearance of the material. Check whether the genuine leather has pinholes, bubbles, color spots, color difference, creases, missing angles, and so on.

⑤Keep track of materials at any time.

⑥Pick complement material with an offset list.

(4) Cutting

①The cutter and the quality inspector must first master the name of each part and the direction of the cut ( a reference to the cutting schematic diagram).

②For the cutting of a new type, on-site leaders explain it in advance. And at the beginning of the cutting, check whether the instruction dosage is consistent.

③Do pairing when there is a shortage of material or color difference.

④The unfinished orders must be indicated on the cutting list.

⑤Doing leather cutting needs to record the condition of materials. Leather waste uniformly returns to the warehouse.

⑥Cut off the remaining material and place them on the shelf. Left for completing or replacement.

⑦The quality inspector always pays attention to whether the cutting dies are deformed, or the cutters drop.

⑧After the order is completed, the bad products need to be classified and sorted. If there are extra materials, hand them to material handlers who will exchange them in the warehouse.

(5) Materials Distribution

①The materials senders send the material cut to the next process unit and record it in the tally book.

②If there is a shortage of material, at any time, track it and notify the next process unit to pick materials.

(6) Complete the number

①Complementing the number according to the replacement orders signed by each unit.

②Complementing the number should be time-sensitive.

③Whether there is a color difference between the complementary materials and the material ordered.

(7) Recording

The receiving clerks fill out the workday report according to the completion status of the cutting. Use forms: material requisitions and the cutting list. Operation process chart: Preparation — Drawing up a list — Distributing a list —- The choppers management —- Cutting ——Material distribution —– Complementing the number

Separation of duties:

① The pickers confirm the shoes and get the materials ready before production according to the production instruction form.

② The operators operate according to the standard of each process, independently inspect the operation, and report the abnormal situation immediately.

③ The team leader is responsible for supervising the machine repairers to adjust the machines or other operating equipment, checking the quality of each process, personnel assignment, and reporting abnormal conditions.

④The group leader and the section chief supervise the implementation of process operations, implement quality improvement operations and control the progress of work.

⑤Packaging personnel is responsible for the pairing and packaging of the middle leather, midsole, and other materials. Then mark and put them into the warehouse.

The Operation of Sewing Machines

The Operation Standards of Sewing Machines

(1) Draw lines

①Tidy the cardboard for drawing lines. Check whether there is a leak or error.

②Check the quality of the uppers. Pick out the bad products. Count the number according to the instruction table.

③Make the cardboard for drawing lines is aligned with the uppers. There must be no misplacement.

④ Special materials must first be tried. Judge whether the drawing line can be disposed of. 

(2) Paste fine cloth

① Clear the clutter between the surface and the fine cloth.

② Make the uppers flat but keep an 8mm gap on the edge.

③ When tearing PE paper after attaching fine cloth, pay attention to whether colloidal particles will appear due to cementing.

(3) Pull reinforcing bands

①Choose the reinforcing bands according to types of shoes and different material requirements; 1.5mm cotton yarn or 3mm nylon and cotton yarn.

②The importance of pulling reinforcing bands is to strengthen the effect of tension of shoe topline and prevent deformation of shoe topline. Along the edge of fine cloth pull, draw it smoothly. Avoid the inversion phenomenon.

(4) Combine

①The combination is a key point.

②Avoid grouping errors and wrong number grouping.

①There must not be colloidal particles or other debris in the middle of the linings.

②The size of linings and the uppers should be equal. Especially the printed upper.

③Avoid the creases on the shoe topline. Knock it flat.

(5) Cement linings

①Seaming distance is 12 needles/inch. The margin is 1.5mm.

②Tension of the bottom of seams and surface line should be moderate. There must not be floating threads.

③Only 2 times of backstitch. Prevent the vamp breakage on the seams.

④For special materials refer to the original shoes or test results.

(7) Quarter Linings

①Join the inner and outer quarter linings with a TC strip.

②At the toe cap, the counter lining is attached according to the notch position. Backstitch aligning with the bottom.

(8) Sew Collar Linings

①Loosen the surface bottom line to the most extent. But there must not be floating threads. Being too tight will cause deformation of the shoe topline.

②The margin is 1.5mm. The pin distance is 11 pins/inch.

(9) Sew Shoe Vamp

①When sewing sandals upper, pay attention to the surface. There must not be floating threads.

②When sewing the riding boots’ topline, pay attention to the surface. Align the interior, the front, the back, and the center. 

③The pin distance is 11 pins per inch, and the margin is 1.5mm.

④There must not be floating threads. Double lines cannot appear for start-and-close overlapping.

(10) Sew Trim lines and midsoles

For trim line specifications, color, and pin distance, refer to the original shoes or test results.

(11) Trimming

①Including machine trimming and hand trimming.

②There must not be shoe vamp damage or rough selvage.

(12) Hot Melt Adhesive

①Check whether the shoe adhesives match the shape of the toe caps.

②For rubberizing, use the xanthan gum instead of methylbenzene.

③Fasten the shoe adhesives, the uppers, and linings.

④Shoe adhesives with bubble holes, cracks, or missing angles are poor products and cannot be used.

(13) Apply Glue

①Attach the linings. Fine cloth with white glues or rubber. The thinner of rubber is white gas. When applying glue to the cloth, pay attention to whether it will penetrate the upper.

②The thinner is xanthan gum. Glue position groups shrink 1 to 2 mm. There must not be overflow.

③There must not be colloidal particles. Inferior glue can not be used.

(14)Tidy the uppers

Remove all silver pen lines, printing lines, glue, and thread residue.

The Standard Procedure of Shoe Vamps Cementing

Adjust the oven temperature until the glue dries. When the conveyor belt stops, turn off the oven in time. When cementing the shoe vamps, look at the size of the inserter. Apply glue. Glue must not exceed the position of the inserter. When cementing the shoe vamps, first compare the size of the upper angle. And then apply glue.

The Standard of Quality Control

Check whether all nails are pulled. Check the report according to the quality of the samples.

If discovering abnormal conditions, report in time.

Find out defective products and hand them over to cadres or shoe repairing personnel for handling.

The Management of The Warehouse and Finished Product Warehouse

Separation of Duties

In the warehouse management section, employ a full-time warehouse manager to take charge of the warehouse and finished product warehouse.

The warehouse is for the sending, receiving, and storage of outsourcing shoe vamps.

The finished product warehouse is for the registration of the warehousing and ex-warehouse of finished shoes which are packed and encased.

The Work Items of The Warehouse


①Shoe vamps factories or sub-contractors pack and label the shoe vamps which have passed quality inspection with plastic bags according to the order number. Indicate the order, type, number, the number of pairs. Send them into the warehouse.

②The warehouse manager makes verification and registers according to the instruction list. For the uppers sent by the sub-contractors, sign the delivery order after collection. And the copy of the delivery order is handed over to PD and used when the planning department does the accounts.

③The warehouse manager neatly places the shoes accepted on the shoe vamps shelf. And make the label face outwards and clearly visible.

④Relevant departments are required to register the number of shoe vamps when collecting them. And the material handlers sign and date them on the register

⑤The shoe vamps on which customers cancel orders or that do not meet customers’ requirements should be placed and marked. Report to the manager and superior supervisor to deal with them after 3 months.

The Work Items of Finished Products Warehouse

①Packaging personnel carries finished shoes packaged into the box in accordance with customer requirements to the finished products warehouse.

②The finished warehouse manager makes verification and registers according to the instruction list. And require the packaging personnel to arrange the finished shoes neatly according to the specified position.

③The warehouse manager should indicate the number of shipping containers on the register after the order is shipped.

④Shoes in stock and inventory samples should be placed and marked in partitions. Semi-annually report to the supervisor for handling.

⑤Purpose: To make the product delivery smooth according to the delivery time.

⑥Responsibility: The Production Planning Department is responsible for shipping.

⑦Working Procedure:

Upon receipt of a new order from a customer, find FORWARDER information according to FAX and L/C of customers.

According to the production schedule, find out the sailing date.

Calculate the finish date of each customer’s order per week.

Do shipping orders to book berths from forwarders.

Track forwarders to confirm the unloading area, the names of ships, customs clearance date, sailing date and arrival date.

Notify the on-site staff to confirm the date of shipment.

Notify the transport companies in writing of the time of shipment for coming to the company.

Give shipping advice to notify the warehouse of the loading and notify the salesmen to offer shipping information.

If not shipping according to delivery time due to delays on site, need to notify the transport company in time. Do not raise the cabinet and tow the container to make shipment. Notify the forwarder to cancel the shipping order or take LATE COME.
